DONEGATE_
Built on Lean and Kaizen

Done is earned. Ship agent-built code you can prove.

Human judgment at every gate of agent-built work — spec, build, test, review, sign-off — with a permanent record under all of it.

The method

Every session starts clean. And ends proven.

Work moves through stages, each in a fresh conversation with a full handoff — no bloated context, no re-explaining, no drift.

Audit before anything. Product decisions stay yours.

The agent reviews your codebase — or your idea — surfaces every unknown, and routes each question to you. Nothing is assumed on your behalf.

DISCOVERY · 3 UNKNOWNS → ROUTED TO YOU
Should sessions expire after 30 days?you decide
Soft-delete or hard-delete for cards?you decide
Existing auth util found — reuse it?you decide

Decide together, once. Then it locks.

Decisions land in a spec an architect approves. No agent starts without one, and specs are served step by step — never dumped whole.

3Sign-off recorded to worklog
approved — M. Okafor, architect

Three agents, one worklog. Context stays lean.

An orchestrator dispatches a builder, a tester, and an independent auditor that checks against the spec and your standards. Each appends to the worklog and pings back — the orchestration conversation never fills up.

Evidence, review, signature. The server refuses anything less.

Done requires passing tests, a review by a human who didn't build it, and a named human signature. No client, flag, or role skips the gate.

KAIZEN

After every session, a continuous-improvement pass records what slowed the work — and the method adjusts itself. Bug drops land in an Inbox for sweeping, never mid-session.

“AI is great at synthesis and generation. Humans have experience, judgment, and discernment. Together, that's a winning team.”

The idea behind Donegate
For managers

Run the team, not the traffic. Gated sessions, measured velocity, leaner spend.

Donegate structures how humans and agents share the work — so quality goes up while coordination overhead and token cost go down.

No one walks over anyone.

Sessions declare what they depend on and stay locked until the work before them earns Done. Claims exclude across machines — nothing is built twice.

Velocity you can defend.

Individual and team velocity measured from worklog evidence — claims, gates passed, sign-offs — not standups or self-reports.

IDEA → DONE
6+4
AGENTS + HUMANS
JUST-IN-TIME CONTEXT
Specs served step by step, worklogs instead of transcripts. Agents load only what the moment needs — token spend drops, accuracy rises.
QUALITY BY CONSTRUCTION
Spec-gated starts, independent audit, and human review raise code quality before anything reaches a PR.
WHOLE-TEAM VISIBILITY
One board over every card, claim, and session — who holds what, what's blocked, what's Done and why.
YOUR TRACKER STAYS
Keep Jira, Linear, GitHub. Donegate is a record under the work, not a place to move it to.
The record

Prove it to anyone. Every decision, attributed and signed.

Every agent and human decision lands on an append-only worklog with a time and a name. When a client or auditor asks who approved a change and on what evidence, you export the answer.

nothing edited, nothing deleted
Structured, not narrated
Commands, exit codes, verdicts, names — data you can audit, not prose you have to trust.
A memory that never ends
Pick up any card months later, on a different harness, and the full history is waiting. Nothing is ever lost.
Attributed, agent and human
Every agent act is recorded under the person it acts for, with the harness named.
Exportable, signed
Any activity exports for clients or auditors to review and approve — who specified, built, tested, reviewed, signed.
ROLES
Architects write specs. Developers build, test, audit. Owners watch delivery live. Everyone sees the same board.
SIGN-OFFS
A named human signature on every change that reaches a PR or production.
NOT A RUNTIME
Never stores or executes your code. Nothing to host, nothing to leak.
NOT SURVEILLANCE
No transcripts, ever. Visibility comes from what was claimed, proven, signed.

Done is earned. Start earning it.

For agencies, contract shops, and teams accountable for work they did not personally write. Agents are free on every plan — you pay for the humans who sign.
